How to Tell Which Marketing Made the Phone Ring

Small shop owner on a phone call while working at a laptop

A new customer calls on a Tuesday. Over the past month you ran Google ads, posted on Instagram, sent one email, and updated your website. Which one gets the credit?

Most analytics tools answer with whichever click came last. CM Beyer points out that the default model in most platforms gives the last touchpoint 100% of the value, which is almost always wrong. Someone who saw your Instagram post, read a blog article a week later, and then typed your name into Google gets counted as a Google customer.

Perfect attribution isn’t available to a small business. A useful answer is, and it starts with data you probably already have.

Start with three sources you already have

Ask people. Add a “How did you hear about us?” field to every form, and ask the same question on every phone call. CM Beyer calls this crude but useful, because it captures the moment the customer remembers. Use a dropdown with an “Other” box so the answers are easy to count. Expect some people to say “Google” for everything, which is why this can’t be your only source.

Count calls by source. If your customers phone instead of filling out forms, a form-only report misses them. Call tracking numbers on your website, your Google Business Profile, and your ads show which channel produced each call.

Tag your links. UTM tags are short labels added to a URL so your analytics can see where a click came from. Put them on every link you control: ads, emails, social bios, and links in your Google Business Profile. Pipedrive’s team has seen small businesses spend time debating attribution models before basic UTM tracking was even set up, and they recommend getting the fundamentals working first. Clean data matters more than which model you pick.

Compare the three answers

Once a month, put the numbers side by side in a simple sheet with three columns: what the ad platforms report, what your analytics reports, and what customers say.

They will disagree. Ad platforms tend to report conversions in ways that flatter themselves, and the same lead can show up in two places. That’s expected. You’re looking for direction, not precision. Say Meta reports 40 leads, analytics shows 22, and customers name Instagram 15 times. You now know Meta’s number is inflated and that Instagram is doing real work. That’s enough to decide where next month’s dollars go.

Let’s see if we’re a fit.

Run one simple test each quarter

If a channel is expensive and you can’t tell whether it works, turn it off for a set window and watch what happens. Pause one campaign for two weeks, or run it in one region and hold it back in a comparable one. If calls and leads drop in the paused region, the campaign was doing something. If nothing changes, you found money to move.

Pick comparable periods. A test that runs across a holiday will fool you.

Track results, not activity

A checklist of “we post three times a week and send a monthly email” describes effort. The Beholder Agency describes a client who could list everything they did but not what it produced. The numbers that matter are leads: form fills, calls, and chats, and the cost of each by source.

This ties into the work on data-driven marketing decisions. It also pairs with the budget math in what digital marketing costs a small business, because cost per lead only means something once you know your total spend. What to do this month

  1. Add a “How did you hear about us?” field to your contact form and script the same question for phone calls.
  2. Set up call tracking numbers for your website, Google Business Profile, and paid ads.
  3. Add UTM tags to every link in your ads, emails, and social profiles.
  4. Build the three-column sheet and fill it in on the first of each month.

If you’d rather have someone set this up and read it with you, our Analytics & Reporting team builds the tracking and a monthly report tied to calls and leads instead of clicks.
